FBA vs FBM for Indian Sellers: When Each Wins
Fulfilment by Amazon or Fulfilment by Merchant? The answer depends on your unit economics, category, and how risk-tolerant your launch is.
FBA (Fulfilment by Amazon) is the default for most Indian D2C brands launching abroad. You ship inventory to Amazon, they store, pick, pack, ship, and handle returns. The Prime badge and faster delivery is worth the per-unit fee for most categories.
FBM (Fulfilment by Merchant) means you handle the entire logistics layer yourself or via a 3PL. You keep more margin per unit but lose Prime eligibility (unless you qualify for Seller Fulfilled Prime, which has strict service-level requirements).
When FBA wins:
- Standard-size products under 1 kg — FBA fulfilment cost is $3–$5/unit, hard to beat.
- Categories where Prime is a major decision factor (beauty, consumables, gadgets).
- Brands in launch phase — you want velocity and reviews, not freight headaches.
- You do not have a US warehouse or 3PL relationship yet.
When FBM wins:
- Oversize / heavy products — FBA charges $13+/unit for large oversize.
- Slow-turn SKUs — FBA long-term storage fees compound past 271 days.
- High-customisation products (gift bundles, made-to-order).
- You already have a US 3PL with sub-$5/order pick-and-pack rates.
Hybrid is what most mature ScalerLabs clients run: FBA for hero SKUs (Prime visibility), FBM for tail catalog (margin preservation), and a 3PL handling returns triage for both. We typically split inventory 70/30 FBA/FBM by week 6 of operation.
The single biggest FBA mistake we see: under-shipping the first FBA carton plan. Amazon will not let you replenish to a fresh hub until inventory is received, and the receiving lag at FBA is 7–14 days. Plan a buffer.
